And people are thinking about how do I find workers, get them onboarded, develop them, keep them, get them performing. And now hes reading off the names. And so thats where we are right now. You have to lead verbally. So heres the advantage of this. Anson Dorrance's 12 Core Values For Team Success The Grappling Discourse podcast Sports Matt Skaff By Matt Skaff. They should be starting. My job is to get them to the truth as fast as possible. And so what Im also telling them at every opportunity is live our core values. All rights reserved. Coach Dorrance: I just finished reading a book and Im going to recommend it to all of your listeners right now. Now, the way we raise our kids, as we spend every single day ass-kissing all of them, they have no sense of authority because they know their parents are full of crap. So what I tried 1 year is I said listen, the press is going to call me next year and theyre going to ask me who my leaders are, and Im going to sort of mention all of your names. Richard Whisnant recently shared an interestingdocument on our Blackboard strategic planning site that provides at least part of the answer. They go storming back into Brodskys office. Because theyve been filled with absolute garbage from their parents and often from their youth coaches. Everything you read in his book is absolutely true. They leave to shower immediately. Anson: We have to do it, yeah, cause, you know, it destroys everything, you know, teams, companies. No, no, no. They dont want to be accountable. Heres whats happening right now, and were seeing it. They have to get a sense of their relationship with you that you appreciate the fact they are different. Anson: So I would love to have that superpower. So part of this is you as a leader, investing the time consuming, but Ill tell you an incredibly rich thing about relationships. The second most important thing is the competitive cauldron, and the final thing is my other function is to take everyones personal narrative to the truth. First of all, they get immediate feedback, but the other advantage is, they want to get to the top and they will know if theyre not pushing hard enough or working hard enough. One is that I am going to improve by trying to beat everyone to death and every single minute of every single practice, but also the other kids will benefit from that because in order to deal with me, they have to raise their competitive level as well. Anson: I wish I could. I think theyre an amazing thing that really sets the tone for a whole organization. Melissa: That would. How do you win their trust? I like that core value. Almost every single time he would tell everyone in the room to fire the bottom 10% of their workforce. This list of core-values was built by the team. And heres what she tells me. Another buzzer goes off, they sprint to the water and then another buzzer goes off 30 seconds later, theyre done with their water break. And now all of a sudden theres this circular narrative built with the player that now the players feeding off of. Well, thank you so much for taking time today. That 10 year lawsuit was a part of it, but also Jack Welch, one of the great business people of all time, convinced me of this as well. The Schoolsframework strategic planning document identifies a set of core values that have been just as important in our success. Well all be completely honest. So now what I do, if theyre below that black line, I meet with them, I talk about how wonderful it would be for them to transfer to Stanford and destroy their program. And as we come into this session, obviously were there early because we dont want to disturb the practice. And hes won more than 800. And of course my whole evolution has been trial and error. I was one of the warm-up bands along with Stephen Covey and Hyrum Smith. And all of a sudden their hands were in the air. And I loved it. Anson: Well, to transfer you let them know thatand usually a person that wants, the person thats really below the line is someone that isnt playing much, usually, and so as a result, you know, behind your back theyre whining about everything under the sun, which, by the way, goes completely counter to our first core value, which is we dont whine. And then basically getting their personal narrative to the truth and my opinion, those are the three most critical things about what my responsibility here is for these wonderful kids I get to train. Im sorry, but I completely disagree with what youre saying. And he would be very patient and he wouldnt debate them and he would just nod and let them finish. He has led his team to a 101-game unbeaten streak and coached 13 different women to a total of 20 National Player of the Year awards. Seperate multiple e-mail addresses with a comma. But the average of those numbers will tell them what their potential is. So please dont be confused about this man. Then all of a sudden. But there is a line, and if their average is under a 3.0 in that line and youre on scholarship, we try to get that girl to transfer, and if shes not on scholarship we try to get her to quit the team. This woman said this was transformational. Exactly right. It lists and explains the core values that have shaped the culture and behavior of Anson Dorrance's soccer teams over the years. Anson: And she and I are good friends, and so Im going to work with her, and Im hoping through some of her psychological profiles she can sort out character because I would love to have that as a tool that I can use before a kid gets here. I get to watch one of the greatest coaches of all time in any sport run his sessions. Lets go back and tell him that hes crazy. It occurred to me you might find them refreshing as well. So of course they all go storming into his office and told him, you know, Professor Brodsky, Im sorry, were not going to do this. He was the first coach in NCAA history to win 20 championships coaching a single sport. So please dont think in firing them youre not doing them a positive service. So all of a sudden I was collecting all this data on all of the kids and what their teammates thought of their character. Anson: She would, you know, say something before the game, she would be saying stuff throughout the game, and finally, when were about to end, at the end of the NCAA tournament, and my real leaders came up to me and said Anson, youve got to get so-and-so to shut the F up. I want them to win national championships. He says one factor is 12 Core Values. Our values have shaped our culture over many years, and now we just need to illustrate them with some nice quotations for everyone to memorize. Its unrolling itself out on a world stage. Were the best of the best. Here is the first principle of teaching in the Church of Jesus Christ of Latter Day Saints. Why arent they there? Anson: Yes. So from then on weve shared with everyone where they are. You develop them in an environment where theyre competing like theres no tomorrow. Theyre still going to hate you for the rest of their lives. Ive had some great leaders, but they were leaders before I got them. Anson: Self-belief. Did we tweak their leadership a little bit and maybe help them to a small degree? And all of a sudden in this New York Times magazine article shes talking about the extraordinary transformation that took place in her life when she was asked to memorize all of this literature and poetry. So if we have 30 players in the roster, in the 28 different categories everyones ranked from 1 to 30. Cause you know, all you did for me is tell me this wasnt good enough. If they are below the line and theyre on scholarship, I try to get them to transfer. These have been developed over the years. And he explains all of this in this book. Think about that for a second. So heres my dream, and Ive stolen this entirely from Arthur Blank, so I want to credit him before I start bloviating about it. Because as long as every kid I coach has an excuse for why they dont start or play or travel, they will never be able to change their place. We play for each other. And I cant forget to admit he also had 5 players on stage at the World Cup last week. Sam: Coach, I think theres a lot of stuff that any business owner could take from what you just said, especially the getting them to the truth part. And its an article written about this woman that attended Columbia University, and she was sent there to study for a Ph.D. in Russian literature and Russian poetry. I want them to win gold medals in the Olympics. Anson: Then I dont have to prepareyeah, I dont want to prepare a speech. I mean, whats amazing to me is the lack of confidence in so many extraordinary women Ive trained. Every one of my church teaches. If its the two bigs against two other bigs, theyre having a little two V two competition underneath the basket. But a lot of what goes on, I think, that takes us and our teams to our potential is our capacity to motivate the players that are in our environment. And yeah, there were a lot of things she didnt do to get on the field for me. And it changed, it changed her cerebral fabric. Melissa: Hi. In my experience its a crock. You see, in this first slide, the parents are screaming at the kid. And this is something I learned from Jack Welch because I spent several years working for FranklinCovey and he was our keynote speaker. And in the old days I never shared any of this data with any of my kids. And heres the other thing that Jack was so good about explaining to me. And this was a game changer for us in practice, because before you came to practice the next day you could go to our bulletin board and in 28 different categories you would see where you ranked on the team. So even though theyve done nothing but lie to their parents about their performance, now theyre fed all this garbage thats based on the lies youve told your parents thats created a narrative that youve been cheated. And so that sends a very positive message to the players as to what we value most. And of course everyone gasps, and everyone is now throwing their hands into the air. I want to sit on the stage and. So assuming that you might say that a leader is made, given all the trial and error that you yourself have had, what advice might you have to someone trying to build their own strong culture and their own organization? And for me, because talent is so attractive and because you look at talent and you think I have taken that talent to a world championship or an Olympic gold medal, I have to sign that kid, and all of a sudden they come in and theyre toxic, and then yeah, youre playing them, but, you know, you dont know if playing them is helping you or hurting you because everyone hates them, everyone hates playing with them even though they are good players. Ill give you my favorite example. Many of the values are drawn from books on leadership, and they are illustrated by a diverse set of symbols and quotations. And if your particular leadership voice or coaching voice doesnt work with this person, youve got to change your voice. One is the cauldron. If a woman is incredibly confident, I am never going to touch that. And so if I tell them theyre, you know, utterly uncoachable what Im saying is every time I tell you this, you know, you, your reaction to it tells me you just dont think that thats what they should be doing, and your fight with me in this area is going to prevent you from reaching your potential. And as a result, your relationship with, its going to be a different relationship. So whats criticizing them? But Im going to, you know, Im going to conform to the B.S. Paraphrase, and obviously were bringing in our culture. And it is a wrestling match because theyre not there yet. I have the perspective that the best managers arent just leaders, but theyre coaches, which I think is true. And then we also have them evaluate every teammate on whether or not they were living each core value, and we did it on a 4 point scale, sort of like a GPA, so 4 is obviously a 4.0, its an A average, so 4 is an extraordinary example of this core value. But talent is just so overwhelmingly tempting. By this time the head manager has ranked every player in practice from one to 15, ranked. Your commitment is to the widow that has invested a life savings in your company to make sure her dividend is good enough so she gets to eat every day, so thats your moral imperative. He has one of the most successful coaching records in the history of athletics. So these kids Im coaching right now come from a culture where their parents think theyre Gods gift or whatever. Melissa: I did look at your core values before this, and I was impressed, and I also thought they were extremely comprehensive. I had a kid that I recruited but I actually lost to Wake Forest, a wonderful kid that worked for him. You get to know them, you get to find out how to lead them and you have to embrace the fact they are different. But the amount of energy it required was overwhelming. You guys have to lead them verbally on the field. They do not want to exert. Melissa: [Laughs.] The most important thing is what I just addressed. Were trying to drive them to be accountable and to take responsibility for everything because in a typical narrative you dont. If you guys learn one thing from me today, make sure your HR person has incredible insights into hiring the right people because your HR person is going to determine whether or not your company is going to be successful or not. Fight like hell, be the alpha and win everything. The girls you get to coach, and across college athletics, all the players that come through programs are going to move on at some point and join a workforce and work their way through and hopefully become leaders. Its not gonna work. Just give me the tools. So the first thing you have to embrace is that everyones different. What you have to recruit and who you have to hire is character. You care about them. You dont have to save everyone in your company. I thought you wanted to sign a pro contract. Because obviously almost every kid we recruit on scholarship has the dream of playing professionally, so almost every one of our scholarship kids does sign a professional contract. But let me tell you what the truth is. And so what weve written is this is the biggest challenge for Millennials. Some are much more important than others, and we make very clear which ones are. So any time we catch anyone whining in our program theyre forced to recite that. Theres a certain part of the stadium or arena that were sitting in so we dont get in the way, were sitting there a little bit early. And so I really appreciated that. We soccerized it, and we took it to a completely different level. And now they are doing these frigging sprints. Their own narrative that is not interested in exploring their potential but is crafted to keep them comfortable while recruiting every possible excuse along the way. So how do we want to live?
